Here is a truth that took me years to fully understand. A For Sale By Owner is not someone who does not want to work with an agent. They are someone who has not yet been convinced that an agent is worth what they charge. And an expired listing is not a failed listing. It is a listing that was priced wrong, marketed poorly, or paired with the wrong agent. Both of these groups contain some of the highest-intent, most motivated sellers in your market. And most agents are either afraid to call them or doing it in a way that guarantees rejection.

I have been in real estate long enough to have called on FSBOs when the internet was still in its infancy, and I have seen every approach evolve from cold calls and door knocking to the multi-channel, value-first system I teach today. The fundamentals have not changed. You need to show up with value, listen more than you talk, and prove that you can deliver a result that is better than what they can achieve on their own or what their last agent achieved.

Let me walk you through the exact system that I teach agents in my coaching program. It works for FSBOs, expired listings, and any other high-intent seller lead you want to pursue.

Why Are FSBOs and Expired Listings Such Valuable Lead Sources?

Most agents spend their time trying to generate leads from cold sources: social media followers who have never done business with them, internet leads from portals, or open house visitors who are just browsing. Those are all valid channels, but they require a long nurture cycle. FSBOs and expired listings are different. They are actively trying to sell a home right now. Their timeline is immediate. Their motivation is high. And they have already demonstrated that they are willing to take action.

According to NAR data, FSBOs accounted for about 7 percent of home sales in recent years, and the median FSBO listing sold for significantly less than agent-assisted listings. That gap in sale price is your opening. When you can show a FSBO seller that listing with an agent would net them more money even after commission, you have a compelling business case.

Expired listings are an even richer source. The seller has already gone through the listing process. They know what it is like to have their home on the market. They have experienced the disappointment of not getting an offer. They are frustrated, and they are looking for a different outcome. If you can show them what went wrong and how you will fix it, they will listen.

How Should You Approach a For Sale By Owner?

The biggest mistake agents make with FSBOs is leading with commission. They call up and say, "I see you are selling your home yourself. How much are you planning to save in commission?" That approach immediately puts the seller on the defensive and frames the conversation around what they will lose rather than what they will gain.

Instead, I teach agents to lead with value and data. Here is the approach I use and teach:

The FSBO Approach Framework

  • Step 1 Research the listing first. Before you reach out, look at their online presence. How are their photos? Is the pricing aligned with comparable sales? How long has the listing been active? What is their online description like? Your research will tell you exactly what to talk about when you connect.
  • Step 2 Lead with a specific observation. "Hi, I am Kim Donahue with Medway Realty. I noticed your home is listed on Zillow as a FSBO. I looked at your photos and I have a suggestion about the living room angle that I think would make a big difference in how buyers see the space. Do you have two minutes for a quick thought?" This is not a sales pitch. It is a genuine offer to help from someone who knows what buyers respond to.
  • Step 3 Provide value before you ask for anything. Give them one actionable tip. Maybe it is a staging suggestion, a recommendation to add a virtual tour, or a pricing observation backed by recent comps. When you give before you ask, you establish credibility and goodwill.
  • Step 4 Offer a free market analysis. "I have already pulled the comparable sales for your neighborhood. Would you like me to send you a free market analysis that shows where your home sits relative to similar properties that have sold recently? No obligation, no follow-up calls unless you want them." This is low pressure and high value.
  • Step 5 Stay in touch, don't go silent. If they are not ready to switch right away, that is normal. FSBOs typically try on their own for 2 to 4 weeks before they start considering representation. Set a reminder to follow up in 2 weeks with a new piece of data or a market update. Be consistent, not pushy.

How Do You Convince a FSBO Seller That an Agent Is Worth the Commission?

This is the core objection, and you need to answer it with data, not emotion. Here is the approach I use:

I pull NAR data showing that the median FSBO home sells for significantly less than agent-assisted homes. In 2025, the median FSBO sale price was $310,000 compared to $405,000 for agent-assisted sales. That is a difference of roughly 23 percent. Even after paying a 5 to 6 percent commission, the agent-assisted seller walks away with more money.

But I do not open with that data. I share it after I have built some rapport and after I have demonstrated that I understand their home and their market. By the time we discuss commission, the FSBO seller already sees me as a helpful expert, not a salesperson trying to take their money.

I also emphasize the non-financial benefits: access to the MLS, a professional photographer and stager, a trained negotiator who can handle inspection issues and appraisal shortfalls, and the peace of mind that comes with having a professional manage the transaction from start to finish. Most FSBO sellers underestimate how complex the transaction process is. When you walk them through the actual steps of selling a home, many of them realize they are in over their heads.

The FSBO Commission Conversation Script

"I completely understand why you chose to sell on your own. Many sellers want to see if they can save the commission, and that is a smart thing to explore. Here is what I want to share with you. Nationally, FSBO homes sell for about 23 percent less than agent-assisted homes after accounting for all factors. In our market, the average home in this price range sells for about $XXX. Even after a 6 percent commission, the net to you would be higher with an agent. I am not saying that to pressure you. I am saying it because I want you to have the full picture before you make a decision. Whether you decide to work with me or not, I want you to make an informed choice. Can I send you a customized market analysis so you can see the numbers yourself?"

How Do You Convert an Expired Listing into a New Client?

Expired listings are different from FSBOs because the seller has already been through the process and is likely frustrated, disappointed, or even angry. That emotion can work in your favor if you handle it correctly.

Here is the key principle: never criticize the previous agent. Even if the agent did a terrible job. Even if the pricing was absurd. Even if there was no marketing. Do not say a single negative word about the previous agent. It makes you look unprofessional and triggers the seller's defensiveness about their own judgment in hiring that agent.

Instead, focus on what is different now. The market has changed. The comps have shifted. The season is different. And you have a different approach. Here is the framework:

The Expired Listing Conversion System

  • Step 1 Research why the listing expired. Was it overpriced? Did it have poor photos? Was the marketing minimal? How many price reductions were there? Was it listed at the right time of year? Your research will tell you exactly what to address in your conversation.
  • Step 2 Lead with empathy, not solutions. "Hi, this is Kim Donahue with Medway Realty. I saw that your home came off the market recently. I know that has to be frustrating, especially after going through the whole process of getting it ready and keeping it show-ready. I want to share a few observations about what I think happened in the market, if you are open to hearing them."
  • Step 3 Diagnose, do not criticize. "After looking at the data, here is what I think contributed to the outcome. The pricing was at the top of the market range when inventory was higher. Additionally, the photos do not do justice to how beautiful the backyard is. In our market, homes with great outdoor spaces that show well in photos sell 40 percent faster. I would love to show you what a different approach could look like."
  • Step 4 Present a concrete plan with timelines. "If we list at the right price with professional photography, staging, and a targeted marketing campaign, I believe we can get your home under contract within 45 days. Here is exactly what I would do, week by week." A specific plan with a timeline is far more compelling than vague promises.
  • Step 5 Offer a one-time price adjustment strategy. One of the biggest mistakes expired listing agents make is pricing too high initially and then reducing gradually. I recommend pricing slightly below market from day one to generate immediate activity. "Let us price it to sell in the first 14 days when buyer interest is highest, rather than starting high and chasing the market down." This approach works especially well with sellers who have already experienced the pain of a stale listing.

What Multi-Channel Outreach System Works Best?

In 2026, cold calling alone is not enough. The most successful agents use a multi-channel approach that combines direct mail, phone calls, email, text, and social media. Here is the system I teach:

The 7-Touch Outreach Sequence

  • Day 1 First-class mail piece: A market report for their neighborhood with a handwritten note. "I saw your home was on the market. Here is what is happening in our current market."
  • Day 3 Phone call. Leave a brief, value-focused voicemail if they do not answer. "I sent you a market report the other day. I have one more data point I want to share. Call me back when you have a minute."
  • Day 5 Text message. "Hi, this is Kim with Medway Realty. I left a voicemail the other day about your home. I wanted to text you the market report directly in case the mail has not arrived yet. Here is the link."
  • Day 7 Email. Send a detailed market analysis with comparable sales, absorption rate data, and a specific pricing recommendation for their home. No hard sell. Just data and a simple call to action.
  • Day 10 Second phone call. "I sent over a market analysis last week. I noticed one of the comps I included just went under contract, and I wanted to let you know because it affects the pricing picture for your home."
  • Day 14 Social media touch. If you have connected on LinkedIn or Facebook, share a relevant article or market update. If not, send a friend request with a note.
  • Day 21 Final touch. "I have reached out a few times because I truly believe I can help you sell your home. If the timing is not right, I understand. If you ever want to have a no-pressure conversation about the market, I am here." Leave the door open.

What Are the Most Common Mistakes Agents Make?

After 30 years in this business, I have made most of these mistakes myself. Here is what I learned so you do not have to make them too:

  • Calling too soon after a listing expires. Give the seller 48 to 72 hours to decompress. They have just been through an emotional process. Calling the day the listing expires makes you look like a vulture.
  • Talking more than you listen. The FSBO or expired listing seller needs to feel heard. Ask questions. Let them tell you their story. Listen for the pain points, and address those specifically.
  • Dismissing their FSBO effort. Never say "you are making a mistake" or "you really need an agent." Respect their decision to try. Acknowledge their effort. Then provide information that helps them make a better-informed decision.
  • Being overly aggressive with follow-up. There is a fine line between persistent and annoying. If they ask you to stop, stop. Keep the door open by sending no more than one piece of helpful information per quarter.
  • Not tracking your results. If you are calling FSBOs and expired listings but not tracking how many contacts turn into appointments and how many appointments turn into listings, you cannot improve. Track every number.

How Can AI Help You Convert FSBOs and Expired Listings?

AI tools can make your outreach faster, more personalized, and more consistent. Here is how I use AI in this part of my business and teach agents to do the same:

  • Draft personalized outreach messages. Use Claude or ChatGPT to draft the initial script for your call or email. Feed it the property address, the key features, and the reason the listing may not have sold. "Write a 60-second voicemail script for a FSBO seller who has been on the market for 3 weeks with no offers. The home is in Lakewood Ranch, priced at $525,000, and the photos are average." Then edit the result to add your voice and local market knowledge.
  • Generate customized market reports. Pull the comparable sales data, then use AI to write a one-page market analysis that is specific to that property and seller. This saves 20 to 30 minutes per report and ensures every FSBO or expired listing contact gets a professional, personalized package.
  • Schedule follow-up sequences automatically. Use your CRM to set up automated follow-up reminders at the intervals I outlined above. You do not need to remember Day 3, Day 7, and Day 14. Your CRM handles the schedule. You just execute the touches.
  • Analyze what went wrong. AI can analyze comparable sales data and listing history to identify exactly why a listing expired. Was the price per square foot too high? Was the days on market significantly above the neighborhood average? Was the marketing absent? This analysis gives you a powerful, data-backed conversation opener.

Your 30-Day FSBO and Expired Listing Action Plan

  • Week 1: Find 10 FSBOs and 10 expired listings in your market area. Pull comparable sales data for each one. Research what went wrong or what could be improved.
  • Week 2: Send your first round of outreach using the multi-channel system. Personalized mail piece for all 20. Phone calls for the 5 most promising leads.
  • Week 3: Follow up with the Day 7 email and a second round of calls. Track who opens, who responds, and who schedules a consultation.
  • Week 4: Close your first FSBO or expired listing conversion. Use the scripts and frameworks from this guide. Track your conversion rate so you know exactly what is working and what needs adjusting.

The Bottom Line

FSBOs and expired listings are two of the most accessible, highest-intent lead sources available to any real estate agent. They are already motivated. They are already trying to sell. And in many cases, they are already frustrated with their current situation. They follow up persistently but respectfully. And they always lead with value, not pressure.
